Kehittämishankkeeni tarkoituksena oli tehdä pohjatyö Turun kaupungin hyvinvointitoimialalla toimivan Lakkatien erityislastenkodin käyttöön tulevalle prosessikansiolle ja laatia suunnitelma sen käyttöönotosta. Tänä aikana meneillään olevat valtakunnalliset uudistus- ja kehittämishankkeet edellyttävät myös kykyä tarkastella oman organisaation toimintaa, profiloitua ja esittää laitoksen toimintatavat asiakkaille ja yhteistyötahoille.

Tarve prosessikansion kehittämiselle oli noussut jo joitain vuosia sitten lastenkodin perustehtävää pohdittaessa henkilökunnan kehittämispäivillä. Tuolloin laadittiin lastenkodille Hoitopolku-kansio, joka ei kuitenkaan päätynyt aktiiviseen käyttöön työyhteisön keskuudessa. Prosessikansion olemassaolo ja sen myötä tasalaatuinen palvelu asiakkaille nähtiin kuitenkin tärkeänä, ja Sosionomi YAMK opintojeni alettua tarjouduin ottamaan kansion työstämisen kehittämishankkeekseni.

Koska yhdenlainen prosessikansio oli jo laadittu, lähdin kehittämishankkeen aluksi selvittämään, miksi työntekijät eivät olleet ottaneet sitä käyttöön. Selvityksessä käytin kehittämismenetelmänä kyselyä. Muita hankkeen tiedonhankinnassa ja kehittämistä ohjaavissa keskusteluissa käytettyjä kehittämismenetelmiä olivat SWOT-analyysi ja Me – We – Us. Kehittämistoimintaa ohjasi hankkeen ajan toiminut ohjausryhmä, joka koostui Lakkatien erityislastenkodin työntekijöistä, niin että jokaiselta osastolta oli edustajat, johtajasta ja psykologista, sekä toisen Turun kaupungin lastenkodin edustajista ja lastenkotien yhteisestä psykiatrisesta sairaanhoitajasta.

Kehittämishankkeen suunnittelu alkoi joulukuussa 2016, ja toiminnallinen osuus toteutettiin tammi- maaliskuussa 2018. Kehittämishanke toteutui konstruktiivisen mallin mukaan, jossa kehittämistyön suunnan tarkentaminen tapahtuu jatkuvan arvioinnin kautta.

Kehittämishankkeessa kerätyn tiedon perusteella edeltävä prosessikansio todettiin sekavaksi ja sen sisältämistä työvälineistä puuttui käytön ohjeistus. Hankkeen aikana valmisteltiin uusi kansio, jonka sisältö jäsenneltiin selkeästi teemoittain, ja valittuihin työvälineisiin laadittiin tarvittava ohjeistus. Lakkatien hoito- ja kasvatusprosessin kuvausta selkiytettiin myös edeltävästä. Tarkasta eri työntekijöiden välisestä tehtävien jaosta luovuttiin, ja työtä haluttiin suunnata kohti lapsen tarpeista nousevaa työn suunnittelua ja yhteistyötä. Keskeneräiseksi jääneiden osioiden loppuun saattamisesta ja kansion käyttöönotosta laadittiin suunnitelma syksyksi 2018.

The purpose of my development project was to prepare a process folder for the use of the special children’s home Lakkatie, that operates under the Welfare Division in the city of Turku and to draw up a deployment. The national development projects also guided the way of my project.

The need to develop a process folder emerged some years ago when the staff of the children’s home was discussing what their work truly includes. At that time one form of a process folder was prepared but it was never utilized by the workers. However, a process folder could offer guidelines and neutrality for the work being done with customers in the children’s home, and this was considered important. When I started my studies for the Master of social services, I offered to do the job.

Since one process folder was already made, I decided to try to find out why it was not being used. To do that I used an inquiry. Other methods used in the development project were the SWOT-analysis and the Me – We – Us method. A steering group was formed to guide the process of the development project, and it included workers from the children’s home and other collaborators.

The planning of the development project began in December 2016, and the implementation took place from January to the end of March 2018. The development project utilized a constructive model in which re-evaluating the information gained by the used methods directed the project.

According to the information collected in the project, workers regarded the former process folder as confusing, and the procedures in the folder had no instructions. During the development project, a new process folder was prepared in which the procedures were clearly divided thematically and the instructions were written. The description of the process of care and education was also clarified. Work and the procedures were now guided towards collaboration that arises from the needs of the child instead of a strict work distribution between the employers. Deadlines to finish the incomplete parts of the project have been set, and the tasks have been delegated. The process folder will be implemented at the children’s home in fall 2018.
